AI agency vs AI consultant: what exactly is the difference?

The difference between an AI agency and an AI consultant lies in what remains once the project is finished. An AI consultant advises: they deliver a strategy, a report and a roadmap, and hand it over to your team. An AI agency advises too, but then builds the solution itself, takes it live and stays involved for management and further development.

What does an AI consultant do?

An AI consultant helps you think about strategy. They map out where AI can add value in your organization, prioritize use cases, estimate the business case and write a recommendation. The result is usually a document: an AI roadmap, a feasibility analysis or an implementation plan. That is valuable work, but it remains advice. The build, the integration and the management then sit with your own team or with an external party you still need to find.

That works well if you already have a strong internal technical team that just needs direction. If you don't, you're left with a nice report that nobody executes. That is the best-known pitfall of standalone AI advice: the gap between the plan and the first working solution is never bridged. A consultant also usually charges per hour or per assignment for the thinking, while the real risk, namely whether the solution works in practice, stays with you.

What does an AI agency do?

An AI agency takes on the full chain: from initial analysis to working software in production. It often starts with an AI audit to weigh the opportunities, but doesn't stop there. The agency builds the AI agents, the custom software or the AI Operating System, integrates it with your existing systems and makes sure it runs. After that it stays involved: monitoring, adjusting and expanding as you discover more use cases.

The difference is accountability. A consultant is done once the advice is delivered. An agency is only done once the solution delivers measurable value, and remains your point of contact afterwards. When you choose an AI agency, you're not buying a report but a result. The agency shares in the risk: if the solution doesn't work, that's their problem too, not just yours.

When do you choose a consultant?

Choose an AI consultant if you're mainly looking for direction and have the execution capacity in-house. For example:

  • You have your own development or data team that just needs a validated plan.
  • You want an independent second opinion on an AI strategy you're already considering.
  • You're in an exploratory phase and first want to know whether AI is worth it at all before investing in build capacity.

When do you choose an AI agency?

Choose an AI agency if you don't just want to know what to do, but also want it built and running without setting up a technical team yourself. That applies to most SMBs:

  • You don't have your own AI or software team and don't want to build one for a handful of projects.
  • You want a single point of contact that stays responsible for the end result, not just for the advice.
  • You want to keep developing after launch, with someone who already knows your systems.

Innoworks is an agency that builds

Innoworks is deliberately an AI agency, not a standalone advisory firm. We start with an honest analysis, are clear about where AI does and doesn't pay off, and then build the solution ourselves: AI agents, custom software and the AI Operating System that ties it all together. After go-live we stay involved for management and expansion. That way a report never ends up gathering dust in a drawer, but a working system stands that grows with you. In practice that often starts small, with a first agent or a clearly defined process, and expands once the first results become visible. That approach keeps the risk low and the pace high, exactly what an SMB needs.
